Client onboarding automation from signed deal to first value

New customers get a clear plan, the right requests and a working account sooner. Your onboarding team stops chasing forms and spends its time on kickoffs, training and the accounts that need help.

Replaces: Hand-off calls to recover sales context, chasing documents by email, manual account setup and onboarding tracked in spreadsheets

What is client onboarding automation?

Client onboarding automation runs the steps between a signed deal and a customer getting value: the sales hand-off, kickoff scheduling, document and data collection, account setup, training and early health checks. Each new customer gets a plan built from your checklist template, reminders go out on time, and your onboarding team handles the conversations.

The system, stage by stage

7 stages from closed-won hand-off to early health checks, each with what runs on its own and the decision that stays with your team.

  1. 1

    Closed-won hand-off

The sales context arrives with the onboarding team: what was sold, why, who is involved and what was promised.

    • Salesforce
    • HubSpot
    • Gong
    • Rocketlane

    Automated

    • Hand-off note drafted from the opportunity, call transcripts and order form
    • Onboarding plan created from the template for the products sold
    • Gaps flagged, such as a missing technical contact, an unconfirmed go-live date or a custom commitment

    Your team decides

The onboarding lead accepts the hand-off or sends it back to the account executive with questions.

    Built with workflow automation
  2. 2

    Kickoff scheduling

The customer gets a welcome email and a kickoff time that works for everyone who needs to attend.

    • Google Calendar
    • Outlook
    • Calendly
    • HubSpot

    Automated

    • Welcome email drafted with the plan, contacts and what to prepare
    • Kickoff scheduled across customer and internal calendars
    • Kickoff agenda and deck pre-filled from the hand-off note

    Your team decides

The onboarding manager approves the welcome email and runs the kickoff.

    Built with workflow automation
  3. 3

    Document and data collection

The documents, data files and access details the setup needs are requested, checked and filed.

    • Google Drive
    • SharePoint
    • DocuSign

    Automated

    • Requests sent for each checklist item, such as tax forms, security questionnaires, data exports and SSO metadata
    • Uploaded files checked for completeness and format, with problems explained to the customer
    • Reminders on a schedule, escalating to the onboarding manager when items stall

    Your team decides

The onboarding manager decides when a missing item blocks go-live and when to proceed without it.

    Built with document intelligence
  4. 4

    Account provisioning

Workspaces, users, integrations and billing are set up from the order and the customer’s inputs.

    • Salesforce
    • Okta
    • Jira
    • Stripe

    Automated

    • Tenant or workspace created with plan, seats and feature settings from the order
    • User invites and roles created from the customer’s user list
    • Data imports validated against your schema, with errors returned to the customer

    Your team decides

A solutions engineer approves configuration outside the standard setup and signs off on data imports.

    Built with AI agents
  5. 5

    Training

Users are trained by role, with self-serve material for most and live sessions where they help.

    • Zoom
    • Intercom
    • Zendesk
    • Google Workspace

    Automated

    • Training paths assigned by role from the user list
    • Session invites, reminders and recordings sent to attendees
    • Customer questions answered from your help center and onboarding docs, with sources

    Your team decides

The customer success manager decides which teams need live sessions and runs them.

    Built with knowledge assistants
  6. 6

    Go-live readiness

Before go-live, the setup is checked against the plan and the customer confirms they are ready.

    • Rocketlane
    • Asana
    • Salesforce
    • Slack

    Automated

    • Readiness checklist run against the account: users active, integrations connected, data loaded
    • Go-live summary for the customer, with open items and owners
    • Internal alert when a go-live date is at risk

    Your team decides

The customer’s project owner and your onboarding lead agree on the go-live date and sign off on readiness.

    Built with workflow automation
  7. 7

    Early health checks

After go-live, adoption is tracked against the goals agreed at kickoff and the first business review is prepared.

    • Gainsight
    • ChurnZero
    • HubSpot
    • Zendesk

    Automated

    • Usage tracked against onboarding goals, such as active users and key features in use
    • At-risk alerts when adoption stalls or support tickets rise
    • First business review deck drafted from usage, tickets and the original goals

    Your team decides

The CSM decides how to respond to an at-risk account and presents the business review.

    Built with reporting and data

Safeguards built in

Controls specific to this function, on top of the audit trail and approval gates in every system.

  • Customer documents stored in your systems, with access limited to the onboarding team
  • Configuration outside the standard setup needs a named engineer’s approval
  • Customer-facing emails approved by the onboarding manager until you relax it per template
  • Provisioning credentials scoped to setup actions, with every change logged

Who it fits

  • B2B software companies with a kickoff and a defined go-live for each customer
  • Implementation teams running projects in Rocketlane, Asana or spreadsheets
  • Customer success teams on Gainsight, ChurnZero or HubSpot
  • Agencies and service firms onboarding new clients every month

How it rolls out

One workflow first, live in six to ten weeks. Then the rest of the function, on the same foundation.

  1. 1Weeks 1–10

    First workflow

Closed-won hand-off, kickoff scheduling and document collection for one product or segment.

  2. 2Months 3–4

    Extend

Account provisioning, data import checks and role-based training paths.

  3. 3Month 5 onward

    Full function

Go-live readiness checks, adoption tracking and first business reviews across all segments.

Questions about the customer onboarding system

What should a customer onboarding checklist include?

At minimum: sales hand-off notes and any promises made, a kickoff date, the documents and data you need from the customer, account and user setup, training sessions, a go-live check and a health check in the first weeks. The system builds that checklist per product and segment and tracks every item.

Will customers notice the automation?

They will notice faster replies and clearer requests. Customer-facing emails are drafted from your templates and approved by the onboarding manager, and kickoffs and live training stay with your team.

What if every customer needs a different setup?

Plans are built from templates per product and segment, and custom commitments made during the sale are flagged at hand-off. Anything outside the standard setup goes to an engineer to approve.

Can the system set up accounts in our product?

Yes, through your admin API, or a controlled browser where no API exists. Credentials are scoped to setup actions and every change is logged.

Where do you start?

Usually with the hand-off and document collection, because delays there push back every later step. The workflow audit measures where onboarding time goes today.
